The Cheapest Quote Is Usually the Most Incomplete

Tablet pricing looks simple until a brand owner tries to compare quotes line by line. One factory says $1.92 per bottle. Another says $2.41. A third looks almost suspiciously low at $1.55. The problem is that those numbers rarely describe the same reality. A seasoned tablet supplement manufacturer should be able to break the number into setup, testing, packaging, line time, and loss assumptions without any smoke and mirrors.

The real cost of a tablet is not the number printed at the top of the quote. The real cost is the total amount spent to get a sellable bottle into a warehouse with acceptable quality, acceptable lead time, and no unpleasant surprises six weeks later. That distinction matters because a cheap quote can be an expensive launch if it excludes the things that actually consume cash.

The Cost Is Built Around the Sellable Unit, Not the Produced Unit

Many first-time buyers talk about tablet cost as if every tablet that comes off the press becomes revenue. That is not how production works. A batch includes startup waste, in-process sampling, rejected tablets, packaging losses, and sometimes holdbacks for retain samples or stability pulls. If a line run produces 100,000 tablets but 3,000 are lost during setup, compression checks, or packaging defects, the cost has to be spread across 97,000 sellable units, not 100,000.

That gap is where a quote can mislead you. A factory can offer a lower theoretical unit price by assuming a very clean run, but if your formula is more fragile than expected, the actual cost rises fast. A tablet that chips, sticks, or fails hardness targets forces the operator to slow the press, adjust lubrication, or stop for rework. Every one of those interruptions raises the cost of the finished bottle.

The smartest way to evaluate a quote is to ask one question first: What assumptions are built into the sellable-unit price? Until that is clear, the number is mostly decorative.

Raw Materials Are Only the Starting Point

Ingredient cost gets most of the attention because it is easy to understand. An active ingredient has a cost per kilogram, and that feels like the main driver. In practice, ingredients are only one part of the equation.

A formula with branded botanicals, chelated minerals, or patented ingredients can absolutely raise raw material spend. But the quieter issue is how those ingredients behave during production. A mineral-heavy blend may compress poorly. A hygroscopic botanical may pull moisture from the room and stick to tooling. A formula with too little bulk may need extra excipients just to create a tablet size that can be handled and swallowed comfortably.

That means raw material pricing has two layers:

  • the visible cost of the ingredient itself
  • the hidden cost of making that ingredient behave on the press

A blend that looks inexpensive on a spreadsheet can become costly if it requires more binder, more lubricant tuning, more granulation, or more batch rejects. Cheap inputs are not cheap if they slow the line.

Compression Difficulty Changes the Entire Quote

Compression is where cost differences become very real. A simple direct-compression tablet is usually the least expensive path because the powder blend can go straight to the press. Once the formulation needs wet granulation, dry granulation, or tighter tooling control, labor and process time start rising.

That increase is not abstract. It shows up in:

  • extra blending and screening steps
  • drying time for wet granulation
  • more in-process testing
  • higher operator involvement
  • greater risk of batch loss if the blend is not uniform

Tablet size matters too. Larger tablets require more material and often slower compression speeds. Very small tablets can be harder to fill consistently. Custom shapes or embossed logos usually require special tooling, which adds setup cost and may reduce throughput. Even a coating choice changes the economics. A basic film coat is one thing; a functional enteric coating or a release-modified system is a different pricing structure entirely.

What gets missed in the cheapest quote is not just the coating material. It is the production time and technical control needed to make the coating work.

Testing Is a Real Manufacturing Cost, Not a Paperwork Add-On

Testing is one of the most underpriced items in low-ball quotes because it is easy for a buyer to forget how much it protects the business.

A proper batch release usually involves more than a final glance at tablets in a bottle. Depending on the formula and the claims being made, the manufacturer may need to cover:

  • identity testing on incoming raw materials
  • assay or potency testing on the finished batch
  • microbial limits
  • heavy metals
  • dissolution or disintegration checks
  • retain samples
  • stability work for shelf-life support

If a quote does not clearly include testing, that cost usually appears later as a “special service,” a “release fee,” or a “third-party test pass-through.” For a new formula, method development can be a major hidden charge on its own. Novel botanicals and complex blends often require extra analytical work before the factory can even confirm that the tablet matches the label.

That is why a quote that excludes testing is not really a lower price. It is a deferred price.

Packaging Can Change the Economics Faster Than the Formula

Packaging is where many small launches get surprised. A bottle and label seem inexpensive until the brand adds desiccants, induction seals, shrink bands, child-resistant caps, printed cartons, or blister packaging. Then the project suddenly behaves like a packaging program rather than a simple tablet order.

The cost jump is especially visible on lower MOQs. Custom printed labels, label proofs, carton artwork changes, and packaging plate charges do not scale down nicely. If you are producing 5,000 bottles, a few hundred dollars in artwork revisions can meaningfully change the per-unit cost. If you are producing 50,000 bottles, the same expense becomes a small line item.

Packaging also creates operational friction. Different bottle sizes, cap styles, and carton formats can require separate changeovers. Every changeover means cleaning, setup, verification, and idle time. That time has value, even when it is not obvious on the quote.

MOQ Is a Pricing Lever, Not Just a Purchase Requirement

Minimum order quantity is often treated as a yes-or-no gate. In reality, it is a pricing mechanism.

A lower MOQ usually raises unit cost because setup expenses get spread across fewer bottles. A higher MOQ lowers unit cost because the line runs longer and setup is amortized over more units. Neither approach is automatically better. The right one depends on demand certainty.

This matters because a brand can choose the wrong quote for its stage. A startup committing to a large run may win on per-bottle cost but lose cash flow and inventory flexibility. A small pilot run may look expensive on paper but be the safer choice if the formula still needs market validation.

The hidden issue is that some manufacturers use MOQ pricing to protect capacity, while others use it to absorb uncertainty in the formula or packaging process. The buyer only sees the unit price, but the factory is pricing risk, line time, and operational complexity.

Why Two Similar Quotes Can Differ by 30 Percent or More

Two quotes can look comparable and still be built on completely different assumptions.

One manufacturer may include:

  • raw materials
  • excipients
  • batch setup
  • testing
  • standard bottle packaging
  • label application
  • retain samples

Another may exclude several of those items and present them later as extras. If the lower quote also assumes a larger MOQ, a simpler tablet shape, or basic packaging only, the comparison is already distorted.

That is why a quote should never be judged by the headline number alone. It needs to be normalized.

Ask each manufacturer to quote the same:

  • tablet strength
  • tablet count per bottle
  • packaging format
  • MOQ
  • coating type
  • testing scope
  • label and carton requirements

Only then does the comparison start to mean anything.

A Simple Example Shows How the Hidden Costs Add Up

Consider two hypothetical quotes for 10,000 bottles.

Quote A looks attractive at $1.88 per bottle, but it excludes setup, basic testing, and custom carton tooling. Once those charges are added, the real cost rises sharply.

Quote B comes in at $2.32 per bottle and includes setup, batch release testing, and standard packaging support.

At first glance, Quote A appears to save $0.44 per bottle. But if Quote A adds $6,000 in setup, $1,800 in testing, and $900 in artwork or tooling fees, the true cost jumps to roughly $2.87 per bottle before freight. Quote B is actually the lower-risk and lower-cost option.

That is the pattern behind many bad buying decisions. The lower quote wins the spreadsheet and loses the budget.

The Questions That Expose Hidden Cost Assumptions

A serious buyer should not ask only, “What is your price?” The better question is, “What must be true for this price to hold?”

A useful quote review usually includes these questions:

  • Does the price include raw materials and excipients?
  • Are setup, tooling, and changeover charges included?
  • What testing is included in batch release?
  • Is packaging part of the quoted cost or billed separately?
  • What loss rate is assumed for startup waste and rejects?
  • Are stability studies or retain samples extra?
  • What happens if the batch fails spec and needs rework?
  • Is the quote based on pilot scale or commercial scale?

If the answers are vague, the quote is not ready for comparison.

The Cheapest Partner Is Not the Lowest-Cost Partner

Price becomes misleading when it ignores reliability. A low-cost manufacturer that misses ship dates, forces rework, or surprises you with add-on charges can cost more than a higher-priced partner that is transparent from the start.

That is especially true when launch timing matters. A delayed tablet line can cost a brand the retail window, a distributor slot, or a paid marketing campaign. Those losses do not show up in the manufacturing quote, but they are very real.

The same is true when a batch has quality issues. A failed release, a rejected carton run, or a returned shipment can wipe out the savings from the cheapest bid.

The Real Benchmark: Total Landed Cost per Sellable Bottle

The number worth comparing is not the factory’s quoted unit price. It is the total landed cost per sellable bottle.

That number includes:

  • raw materials
  • excipients
  • setup and changeover
  • testing and quality control
  • packaging and labeling
  • freight and storage
  • rejects and rework
  • time lost to delays

Once those pieces are visible, the quote changes from a sales pitch into a business decision.

The best manufacturing partners do not hide the moving parts. They explain them. They can tell you why a formula costs more, what would make it cheaper, and which trade-offs are real versus cosmetic. That level of clarity is usually the best signal that the final number will hold when production starts.
